Onboarding ends when the operation passes a controlled release

A signed China 3PL contract and a connected store do not establish readiness to ship customer orders. Onboarding should end with evidence that the right stock can be received, released, packed, handed over and reconciled, including the cases that are supposed to stop. Treat the first shipment as an acceptance test rather than a ceremonial milestone.

Appoint one merchant owner and one provider owner for the cutover. Keep a shared list of unresolved decisions, the evidence required to close them and the person authorized to release real orders. A task marked complete by one team should not conceal an unanswered import or product-acceptance question elsewhere.

Establish the stock and product baseline

Prepare the SKU and variant map, units of measure, bundle components and supplier references. Identify which barcode is authoritative and how unbarcoded goods are handled. Record product dimensions, materials and any acceptance-sensitive features such as batteries or liquids.

Agree receiving scope. A quantity count, visible-damage check and functional inspection are different purchases. Specify what evidence is captured, how a discrepancy is reported and whether stock remains held until the merchant responds. Do not let a received quantity automatically become saleable inventory when inspection is still outstanding.

For a transfer from another warehouse, reconcile the dispatched manifest with received stock by SKU and condition. Keep unexplained differences outside the opening available balance. A clean starting inventory is easier to establish before live orders make the discrepancy harder to trace.

Test the order connection without releasing customers

Use controlled test orders and prevent real buyer notifications during testing. Confirm the assigned fulfillment location, SKU quantities, address fields and the merchant's release conditions. Shopify's fulfillment documentation shows why fulfillment-order and item selection matter; an integration that closes all quantities when only one parcel is ready has not passed.

Test a repeated event and an uncertain API response. The expected result is one authorized order and one explainable shipment record. Confirm the exception queue and the person who resolves it. “The connector retries automatically” does not explain what happens when the first request succeeded but its response was lost.

Include cases that must not ship

Run an invalid address, merchant hold, unavailable component, canceled order and prohibited route through the release controls. Verify that each stays held and generates the agreed actionable message. A process that ships the easy test order but ignores holds is unsafe to activate.

For an acceptance-sensitive product, confirm the actual transport configuration and required evidence. The IATA dangerous-goods resources are relevant for air-carried goods; an onboarding checklist should not assume every electronic SKU is an ordinary parcel. Keep the approval tied to the correct product and service.

Approve packing and handover on physical samples

Pack representative orders, including a multi-line order, a fragile item if relevant and a split shipment. Check the insert, sealed dimensions, readable label and carton-to-order association. Obtain the merchant's approval for the actual materials and configuration rather than a generic packaging photograph.

Complete a controlled carrier handover and retrieve acceptance evidence. Confirm that the valid tracking identifier reaches the store and customer view. Reconcile carrier number, package contents and platform fulfillment quantity. A generated label alone does not pass the physical-dispatch test.

Reconcile an invoice before expanding volume

Ask the provider to prepare the invoice or charge simulation for the test work. Trace receiving, storage, picks, packing materials, value-added tasks and carriage to the agreed price schedule. Correct unit definitions and missing approvals before the first busy billing period.

Set a cutover decision with explicit open issues. If a noncritical item remains, record the workaround, owner and deadline; do not silently accept it as finished. Keep a rollback plan for routing new orders while preserving the stock and shipment records already created.

Release a controlled first wave, compare its quantities and events, then increase volume according to actual capacity. The acceptance record should let someone outside the onboarding team see what was tested, what failed, how it was corrected and why live release was authorized.
