Black Friday fulfillment preparation from China should begin with the products being promoted and the customer promise attached to them. A campaign can fail despite sufficient total inventory if the advertised variants, bundle components or approved packing materials are unavailable.
Create a readiness decision for each promoted offer. The marketing team needs to know which offers the warehouse and accepted delivery route can support before exposure increases.
Review the offer rather than only the SKU total
Map each promotion to warehouse SKUs, quantities and pack instructions. A two-item gift set may consume two existing products plus a custom box and an insert. The offer is constrained by its least available required component.
An illustrative campaign has 500 units of product A, 400 of product B and 300 approved gift boxes. If every bundle needs one of each, its immediate maximum is 300 before other reservations and chosen reserves. Advertising 400 bundles based on product B alone would ignore the packaging constraint.
Keep the stock states explicit. Shopify’s inventory documentation distinguishes available and committed quantities from other physical stock. Promotion allocation should use the correct balance and avoid consuming units already promised elsewhere.
Use a readiness scorecard with stop conditions
| Area | Question before promotion release |
|---|---|
| Product | Are the offered variants approved and saleable? |
| Pack | Are all required components and instructions available? |
| Systems | Does the offer consume the correct warehouse quantities? |
| Route | Is the actual product and destination movement accepted? |
| Customer promise | Do settings reflect the tested handling and delivery process? |
| Exceptions | Can the team pause or amend exposure without losing orders? |
Give unresolved items an owner and a decision deadline chosen for the campaign. A red status should have a concrete consequence, such as excluding the offer, rather than remaining a warning next to an active advertisement.
Test the changed order mix
Use sample orders that reflect the promotion: bundles, multiple units, gift packaging and mixed fragile or soft items. Measure lines, packing actions and exceptions, not only order count.
Review whether the combined packaging is approved. The ISTA 3L overview describes an ecommerce test context; adding a product to an existing pack can change its protective behavior and may require renewed assessment.
Check insert languages and campaign versions in the physical pack. A correct digital bundle setup does not prove that operators have the right materials at the work position.
Plan the surge and the recovery separately
Set an accepted-order release plan based on observed workload and available resources. Preserve held orders with clear reasons instead of forcing every order into the picking queue.
Test an integration outage and a late cancellation before the event. Identify the last reconciled transaction, prevent replay duplicates and confirm who can stop new releases.
Coordinate carrier collection and staging for the actual parcel mix. A larger sales volume does not establish space, equipment or collection acceptance automatically. Keep alternative arrangements subject to current quotation and acceptance.
Protect the post-promotion operation
Do not return reserved campaign stock to ordinary channels until outstanding orders and cancellations are reconciled. Retire promotional inserts and packaging rules deliberately so the next day’s orders do not inherit an expired offer.
Prepare customer-service ownership for tracking and delivery exceptions. FulfillNexa’s overseas handoff points are delivery points, not local return or inspection receivers; any return arrangement must be separately established.
Review the campaign as a cohort, comparing eligible stock, accepted orders, queue age, errors and remaining materials. The useful outcome is a list of specific constraints to improve before the next promotion, rather than a record sales total that leaves the fulfillment consequences unexplained.
