Compare the work you need the provider to own

A China 3PL comparison becomes useful when each candidate prices and demonstrates the same operating job. Warehouse area, a long carrier list and a low starting pick fee do not show who resolves an inbound discrepancy, controls a held order or produces evidence for a damaged shipment. Start with the service boundary and the order basket rather than a provider ranking.

Separate warehouse fulfillment, FBA preparation, international forwarding and destination returns. A company may provide several of these through different entities or partners. Identify the contracting party, physical operator and support owner for each activity. Do not assume one logo means one contract across the whole journey.

Write a brief that exposes specialization

Describe your SKU count, storage profile, typical and peak order mix, required destinations and product restrictions. Include line counts, bundle assembly, inserts, inspection scope and the condition of supplier arrivals. A provider suited to large pallet receipts may not be equally suited to frequent small mixed-SKU deliveries.

Ask candidates to demonstrate the work most likely to fail. For apparel, that could be variant identification and returns grading. For fragile products, it could be approved packaging and damage evidence. For FBA, it could be carton-content mapping and the applicable marketplace preparation workflow. These are scenario-specific tests, not a universal scorecard copied across every merchant.

Request capability evidence before accepting a claim

Ask for a current warehouse location and a walkthrough of the relevant operation, an anonymized event trail, a packing sample and a discrepancy report. Check whether the proposed site performs the demonstrated work. A photograph of an automated facility does not establish that your contract uses it.

For integrations, test the store, location and partial-shipment behavior you will actually use. Shopify's fulfillmentCreate reference illustrates that fulfillment is attached to defined orders, locations and items. A list saying “Shopify supported” does not establish that a connector handles your split-order workflow correctly.

If a candidate arranges U.S. ocean transport, identify its role and any applicable regulatory status. The Federal Maritime Commission's licensing and certification resources provide an official starting point. A warehouse service does not inherently need the same status as an ocean intermediary, and registration is not a quality or price award.

Use one basket to reveal the complete warehouse bill

Provide the same hypothetical month to every candidate. Include receipt quantities and condition, occupied stock over time, one-item orders, multi-line orders, packing materials, approved assembly work and exceptions. Request a calculation using the candidate's actual fee definitions.

Clarify whether a pick charge counts orders, lines or units, and whether the first item is included. Ask how storage is measured and when a billing period begins. Separate minimum commitments and subscriptions from variable charges so a low-volume and a peak month can both be compared.

Include work that headline prices often omit: inventory recounts requested by the merchant, repacking, relabeling, returns inspection and disposal. Do not assume all such work should be free. The question is whether its trigger, price and authorization are visible before the invoice arrives.

Keep freight comparisons independent of warehouse prices

A discounted warehouse fee can be offset by a transport product that does not fit the buyer promise. Request current freight quotes for representative packed parcels or cargo, with the same destination and service boundary. Maersk's rate-sheet explanation illustrates the need to identify the components of a freight offer rather than treating every quoted amount as all-inclusive.

Check whether the merchant can use its own carrier account, what coordination fee applies and who investigates transit exceptions. Keep duty, tax and import-role assumptions explicit. The cheapest warehouse line and the cheapest complete operation may be different candidates.

Choose a fit with a controlled exit

Use the evidence and same-basket totals to identify a preferred provider for your actual workload. Negotiate measurable service terms with defined clocks and denominators rather than unsupported industry percentages. Keep unresolved tradeoffs visible in the decision record.

Before moving the full inventory, establish data export, stock reconciliation and exit handling. A suitable provider should make it possible to account for your goods and open shipments if the relationship ends. That practical control is more valuable than an invented objective ranking for 2026.
