Consolidation from China can reduce repeated transport and handling charges, but it also adds receiving, coordination and sometimes waiting. Direct factory shipping can be preferable when one supplier is ready early, the goods should not be mixed or the receiving program requires a separate movement.
Compare the two options from the same starting point to the same delivery boundary. Otherwise a cheaper quote may simply omit work that the other option includes.
Make the shipment boundary explicit
List the suppliers, cargo readiness dates, products, dimensions, values and destination requirements. Identify who pays for collection, export preparation, main transport and destination work.
The ICC Incoterms checklist helps clarify transport responsibilities in the sales arrangement. A factory quote under one named delivery term should not be compared directly with a forwarder’s wider service without adjusting the scope.
Confirm product compatibility and acceptance. Combining parcels does not remove dangerous-goods restrictions, inspection holds or differences in ownership and customs treatment.
Compare the full cost paths
For direct shipping, include each supplier’s pickup or origin handoff, preparation, transport, destination handling and delivery charges. For consolidation, include collection to the warehouse, receiving, discrepancy work, storage, repacking, shared transport and destination work.
An illustrative direct option has three movements costing $300 each, or $900 total. A consolidated option assumes three collections at $80, warehouse work at $140, shared transport at $350 and waiting-related cost at $80, totaling $810.
The modeled difference is $90 under those invented assumptions. It is not a quoted service price or a general savings percentage. Additional handling, a delayed supplier or changed destination charges could reverse the result.
Keep duties and taxes on a consistent declared basis. Do not assume that one consolidated movement creates one exemption or reduces the customs value of the goods.
Put a cost on waiting
The last supplier’s readiness can determine the departure of the whole group. Measure the consequence for the early goods: storage, capital tied up, stockout exposure or a missed receiving appointment.
Consider a split decision. If one critical SKU is urgently needed, shipping it separately while consolidating the remaining goods may cost less overall than either extreme.
State the trigger for splitting before the delay occurs. For example, the buyer may authorize a separate movement when a documented stockout cost exceeds the extra transport charge. Use the buyer’s actual economics rather than an invented universal cutoff.
Compare handling and traceability risks
Consolidation introduces additional receipt and possibly repacking events. Those can improve visibility when well controlled, or create identity and damage risks when goods arrive without clear references.
GS1’s SSCC guidance provides an example of identifying logistics units. The operating plan should retain the relationships between supplier cartons, accepted stock and the final shipment, whether it uses SSCCs or an agreed internal system.
Direct shipping reduces some warehouse handoffs, but it can produce inconsistent supplier labels, separate tracking and multiple destination arrivals. Evaluate those differences against the receiving team’s needs.
Choose by shipment, not by a standing slogan
Consolidation is a stronger candidate when several compatible suppliers are ready within an acceptable window and shared movement costs outweigh added handling. Direct shipping may suit a single complete order, an urgent product or a shipment requiring separate acceptance.
Ask both providers for the assumptions and exclusions behind their proposals. Recalculate when readiness, product mix or destination changes.
Document the chosen route, the split trigger and the party who approves extra work. The decision remains defensible when the business can explain the complete cost and risk boundary, rather than relying on a claim that consolidation always saves money.
