A fulfillment target is meaningless without its denominator

An order-accuracy percentage or dispatch-time promise can look precise while concealing a different service from the one a merchant expects. Before comparing China fulfillment SLAs, define the eligible work, the start and end events, the counting method and the treatment of exceptions. There is no supported universal performance percentage that every warehouse should be assumed to achieve.

The purpose of a benchmark is to decide whether a provider can support your order promise. Use comparable observations from a controlled trial and an agreed measurement period. A number copied from a sales presentation is neither an industry benchmark nor a contractual commitment.

Define dispatch time using observable events

Choose the event that starts the clock. It might be a valid order released to the warehouse with available stock, rather than the buyer's payment time. If payment-to-delivery is the customer promise, retain the earlier stages too; excluding them from the warehouse clock should not make them disappear from the merchant's reporting.

Define the end just as carefully. Picking complete, packed, manifested, staged and physically accepted by the carrier are different outcomes. Shopify's fulfillmentCreate documentation describes a platform operation for items ready to ship. A fulfilled status in a store therefore should not be treated as independent proof of carrier possession.

Specify working days, time zone, cutoff rules and the calendar used. These are negotiated operating terms, not reasons to invent a universal same-day cutoff. Record the carrier-acceptance evidence needed when the SLA's endpoint is dispatch.

Choose the accuracy unit that matches the harm

MeasureExample denominatorWhat must be defined
Order accuracyEligible completed ordersWhether any wrong item, quantity or required insert makes the order fail
Line accuracyEligible order linesHow multi-quantity lines and substitutions are counted
Unit accuracyUnits shippedHow excess, short and wrong units are classified
Inventory accuracyCounted SKU-location balancesCount method, held stock, tolerances and reconciliation date

These measures cannot be substituted silently. A warehouse handling large multi-line orders can have a high unit percentage while a meaningful share of customers receive an incorrect order. Report the measure that corresponds to the buyer's experience alongside any detailed operational measure.

Classify exceptions before looking at the result

Agree a small set of reasons such as missing stock, invalid address, merchant hold, system failure and warehouse error. Each excluded case needs evidence and an owner. Do not create a new exclusion after a missed target simply to improve the report.

For paused clocks, preserve the start, pause reason, request for action, response and restart. A hold that was never communicated should not become an invisible interval. Report excluded volumes beside the eligible denominator so the merchant can see whether apparently good performance rests on excluding much of the workload.

Test the measurement with a worked example

Suppose a hypothetical period contains 1,000 released orders. Twenty have documented merchant-requested holds under an agreed exclusion, leaving 980 eligible orders. If twelve eligible orders fail the defined complete-order accuracy test, the result is 968 divided by 980, or about 98.78 percent. Dividing by units instead would answer a different question.

This example illustrates the calculation only; it is not a recommended target or a claim about FulfillNexa's performance. Use a trial large and representative enough to reveal your order complexity, then negotiate an achievable commitment and a meaningful review process.

Connect the report to evidence and remedies

Require access to timestamps, order versions, inventory adjustments and carrier records sufficient to reproduce a sampled result. The USPS tracking guide is a useful reminder that electronic information and physical acceptance are separate events; define the equivalent evidence for the actual origin product.

State how disputed cases are reviewed, how corrections enter the next report and which remedy applies to a confirmed breach. Service credits, corrective work and termination rights are contractual matters, not automatic consequences of an attractive KPI label.

Review persistent causes as well as percentages. A recurring mapping error deserves a fix even when aggregate performance remains above a negotiated threshold. A well-defined SLA gives both parties a reproducible account of what happened and a practical reason to improve it.
