Compare the service customers can actually receive
Direct dropshipping from China and fulfillment from a US warehouse can serve different products and customer expectations. The decisive question is whether the right inventory is available at the advertised dispatch location, with a delivery and remedy process the seller can support. A US address alone does not establish a better experience.
For direct dispatch, the customer order may wait for procurement or preparation before crossing the border. With US stock, those stages normally happen before the customer orders, but the seller has already committed to inventory. Compare both models using the same product and realistic availability.
Define the offer by stock status
Distinguish ready US stock, ready China stock, and goods awaiting replenishment. These are three different promises. A domestic listing should not silently switch to a cross-border route during a stockout while retaining an unchanged delivery message.
Keep location-specific stock reservations and order routing. When inventory is shared between channels, confirm which system prevents two customers being promised the same unit. A manual warehouse count once a month may not support a high-frequency availability claim.
At checkout, show the supported service and relevant charges. For mixed baskets, explain if items travel separately. The convenience of one local item should not obscure the longer journey of another item in the order.
Compare service using completed and unresolved orders
Measure from payment to delivery, keeping dispatch and transport stages separate. Compare matched destination areas and similar order dates. Include parcels still unresolved, rather than calculating performance only from those that arrived.
Track support contacts, delivery failures, damaged goods, and wrong-item cases alongside delivery time. Local stock may improve some stages while a poor picking operation creates other problems. The customer experiences the complete order, including whether a remedy is practical.
Use evidence from the actual warehouse and shipping service. Generic claims that every US order arrives within a particular number of days are not substitutes for the service agreement and recent records. Make the slower delivery tail visible when setting the promise.
Examine returns and exchanges as a separate design
A legitimate US return location can simplify receipt for customers, but the seller still needs inspection, grading, storage, and disposition. Establish who decides whether a returned unit is saleable and what evidence supports that decision.
Local exchanges require the correct replacement variant in stock. If replacements must come from China, explain that before promising an immediate exchange. Record the replacement order and return outcome so inventory and contribution remain accurate.
Direct-dispatch sellers need a lawful, workable remedy too. Shopify's dropshipping responsibility guidance highlights shipping and refund information as merchant responsibilities. A supplier refusing returns does not automatically remove the customer's rights against the seller.
Keep import obligations in both models
US warehouse stock has already crossed a border; it has not bypassed import requirements. Identify the importer, declaration evidence, and product compliance for the bulk replenishment. Direct parcels need their own current channel-specific arrangements.
The historical US $800 duty-free assumption should not underpin either model's current economics. Use current customs instructions and actual product data. Domestic inventory can change the unit of import and the timing of costs, but it does not make origin or product requirements disappear.
Test a controlled stock-position change
Select a repeat-selling product and place a limited, documented quantity in the proposed US operation. Keep direct dispatch for a clearly defined segment where appropriate. Prevent duplicate fulfillment and make the customer-facing stock position truthful.
Compare the pilot's actual landed, storage, handling, delivery, and return costs with the service outcomes. Include unsold and aged inventory in the decision, rather than dividing costs only by units that sold quickly. Keep the test period and promotional activity comparable.
Expand local stock when the customer benefit and commercial evidence justify the commitment. Retain direct dispatch where its supported offer fits the buyer. The useful model can be a segmented one, with inventory and service promises that remain accurate at every location.
