The switch changes who owns inventory risk
Traditional supplier-led dropshipping buys or releases goods against individual orders. A stocked 3PL arrangement places inventory under the seller's control before the customer buys it, with another business storing and dispatching that inventory. The second model can improve consistency, but it commits cash and creates replenishment and aging-stock decisions.
The decision should be made by product family. A steady-selling core item may justify stocked fulfillment while a slow-moving accessory remains supplier-led. Moving the entire catalog at once can turn useful flexibility into a warehouse full of uncertain demand.
Identify the problem a warehouse can solve
A warehouse can bring several suppliers' goods together, maintain a picking location, use approved packaging, and record physical dispatch. Those capabilities are valuable when customers buy mixed baskets or when supplier packaging varies. They do not repair weak product demand or remove regulatory responsibility.
Write down the current cost of the problem: orders delayed before dispatch, wrong variants, multiple parcels, packaging inconsistency, or manual coordination. Measure from actual order records. A switch justified only by a vague promise of faster shipping is difficult to assess after implementation.
Distinguish origin processing from international transport. Holding approved stock at a China 3PL can remove supplier procurement time, while the parcel still travels cross-border. A destination warehouse changes a different part of the journey and has different import and stock-placement implications.
Compare costs at a usable unit of demand
Use a representative customer basket rather than the supplier's cheapest single item. Compare procurement, receipt, storage, pick and pack, packaging, freight, inventory financing, and expected returns. Include minimum monthly charges and the cost of transferring unsold stock out.
Allocate one-off setup costs across a realistic number of orders, and test a lower-volume case. A system integration or custom packaging run becomes expensive per order if sales do not materialize. Show these assumptions separately from the provider's actual tariff.
The inventory exposure is equally important. Estimate the cash needed for a replenishment cycle and what happens if one variant stops selling. An average unit cost can hide the fact that popular sizes sell out while the remaining stock cannot satisfy current orders.
Define receipt and dispatch responsibilities
Agree how incoming goods are identified, counted, inspected, and accepted. Record the process for shortages or damage found at receipt, including who raises the supplier claim. Unidentified cartons should remain unavailable until their contents are resolved.
Set order cutoff, cancellation, address-change, and exception procedures based on the provider's actual operation. Shopify's fulfillment-service documentation helps explain the digital relationship, but the physical stop point needs agreement with the warehouse. A message marked cancelled does not necessarily stop a parcel already handed to a carrier.
Establish inventory reconciliation and access to records. The seller should be able to obtain on-hand, reserved, damaged, and aged quantities by SKU, not merely a monthly total. Stock ownership and insurance arrangements should be explicit.
Migrate one controlled lane first
Choose a limited group of sampled, documented products with repeat demand. Send a counted initial batch, reconcile the receipt, and test real orders through payment, picking, tracking, cancellation, and refund. Retain the previous route as a managed fallback where it remains lawful and operationally possible.
Prevent duplicate release during the transition. Each order needs one assigned fulfillment route. If both the supplier app and the new 3PL receive the order, the customer may receive two parcels while the seller pays twice.
Review the pilot against the original problem. Did mixed baskets consolidate correctly? Did packaging match the approved version? Did stock records reconcile? Extend the arrangement when those outcomes justify the added inventory commitment. A 3PL is a useful operating model when its controls solve a measured problem and the seller can support the stock it requires.
